How many jerseys per hour can a crew personalize?

The honest answer is that anyone quoting you a single units-per-hour figure without asking about your intake model is guessing. Throughput on a live personalization line is a function of four things: how many lanes you have, how many operators are running them, how decisions get made, and how work is distributed. Press cycle time is the least interesting of them.

Start with the lane ratio

Crews scale at roughly one press lane and one operator per station. Most deployments run two to four lanes; large activations scale beyond that. That ratio is not arbitrary — an operator running two presses spends the difference walking between them and loses the registration discipline that keeps quality consistent. Two presses and one person is not two lanes; it is one lane with a slower rhythm.

So the first question in any throughput conversation is how many lanes your budget and footprint support, because that number sets the ceiling before anything else is discussed.

The real bottleneck is intake

Here is the failure everyone has seen at a badly run station: a guest arrives at the counter, thinks about what name to put on the jersey, changes their mind, asks a friend, and picks a size. The press sits idle for the whole conversation. Multiply by two hundred guests and you have paid for equipment to wait.

The fix is structural. Intake happens at tablet stations sited ahead of the press counter, so guests are entering names while jerseys are already pressing. Each entry becomes a numbered ticket. By the time a ticket reaches a lane, everything is resolved: name, number, size, colorway, location. The press only ever receives finished decisions.

The second half of the fix is distribution. Tickets go to lanes by least-pending-work, not in rotation. A lane that catches an awkward job does not accumulate a backlog behind it while another lane sits empty. The crew works a shared queue board, so a lane falling behind is visible immediately and gets a second pair of hands rather than a growing line.

Roster runs versus walk-up runs

A pre-staged roster run is materially faster per lane per hour than an open walk-up line, because intake happened days earlier in a spreadsheet. Garments are pre-sorted by size and colorway, tickets are already queued, and the lanes run continuously. If your goal is volume through a fixed window, converting as much of it as possible to a roster is the highest-leverage change available.

A walk-up line is slower per unit and buys something a roster cannot: the moment a person watches their own name go onto a back. Plenty of programs happily pay the throughput cost for that, and they should — just budget lanes accordingly instead of hoping.

Sizing lanes for your crowd

Work backwards from three numbers: how many personalized units you actually expect to hand out, how many hours the station is live, and what a tolerable wait looks like at your venue. Then check the shape of the demand. A tournament spikes after matches. A stadium spikes at doors and after a result. A corporate lunch spikes for twenty minutes. Averaging across the day is the most common planning mistake, and it is the one that produces a queue nobody budgeted for.

Two other levers help. Size caps in the intake tablet remove the worst wait in a live line — a guest queuing for twenty minutes only to be told their size is gone — because a sold-out size disappears from the picker the moment the last one is claimed. And at premium tiers, texting guests when a jersey is ready converts standing time into walking time, which shrinks the queue envelope without changing the press rate at all.
